Turn research into choices. Turn choices into capability.
ZHICE's value-to-execution approach starts with operating questions, bringing strategy, management, digital and AI into one decision logic.
ZHICE / VALUE TO EXECUTIONFive stages. Evidence to move forward.
01
Set direction
What must be decided, and why now?
02
Diagnose value
Use evidence to identify value and constraints.
03
Design the system
Align organisation, processes and technology.
04
Validate in practice
Test the design and its boundaries on real tasks.
05
Sustain capability
Keep capabilities in the organisation and update them from results.
Across every stageBusiness valueAccountabilityData and evidenceRisk boundaries
Operating results revisit the original judgement and inform the next allocation of resources and actions.
01 / The question comes first
Define the work through a business decision.
Identify who needs to make which choice, what constrains it and which evidence could change the judgement. Then select the appropriate analytical tools.
02 / Mechanisms connect capabilities
Design organisation and technology together.
Consider accountability, process rules, data conditions and technical design together, so solving a local problem does not shift cost and risk to the next step.
03 / Results test the method
Bring implementation feedback into decisions.
Build operating-trial evidence, stage gates and exit conditions into the plan. Record and explain experience, then use it to revise the next resource allocation.
ONE OPERATING QUESTION. FOUR LENSES.
One business question. Four connected disciplines.
An energy-business problem often involves assets, markets, people and technology together. We first define the outcome that needs to change, then trace dependencies through the value-creation process: whether the commercial judgement holds, whether the organisation has authority to act, whether data support the judgement and whether technical capabilities can enter real work.
Outputs from the four disciplines must cross-check one another. Architecture should respond to operating priorities; roles should cover system and model operation; pilot evidence should inform resource allocation. Where connections are unclear, establish interfaces and ownership before proceeding.

Strategy consulting
Which sources of value are worth pursuing, and under what investment conditions?
Business portfolio, scenario assumptions, resource boundaries and stage-gate conditions
Translate strategic choices into operating mechanisms and specify the capabilities required.
Management consulting
Who decides, and how does work flow across departments?
Accountability and authority, process rules, performance definitions and exception handling
Convert business rules into requirements that systems can support and data can test.
Digital consulting
Which data and system capabilities support business operations?
Capability map, data ownership, system boundaries, architecture and evolution roadmap
Provide usable, traceable and authorised data for automation and intelligent applications.
AI consulting
Which tasks suit intelligent assistance, and how should it be tested and controlled?
Use-case selection, evaluation sets, human-review rules, monitoring and exit conditions
Use operating evidence to test value and update strategic and management arrangements.

WORKING EXAMPLE / METHOD IN PRACTICE
Renewable asset operations: how the method spans an engagement.
This illustration explains the working logic. It is not a completed client case or a commitment to performance.
01
Clarify the operating choice
When discussing growth or efficiency in renewable assets, first specify the choice: additional investment, portfolio adjustment, better trading arrangements or improved existing operations. Different choices need different evidence; one industry-trend report cannot directly answer them all.
Outputs: the decision question, alternative paths and critical assumptions.02
Trace how value is created
Follow resources, output, trading, settlement and maintenance to establish sources of value. Place price and volume assumptions within actual contracts, operating constraints and authority to distinguish external change from management and capability effects.
Outputs: value-transmission map, evidence register and constraint assessment.03
Design coordinated arrangements
Design accountability, decision rhythms, data definitions and system interfaces together. For AI-assisted forecasting or knowledge support, specify appropriate tasks, evaluation conditions, human review and exception handling, keeping pilots connected to business work.
Outputs: operating mechanisms, capability roadmap and validation plan.04
Revise judgement from results
Validate within explicit boundaries, recording environmental conditions, actions and differences in results. Assess attribution, repeatability and what is needed to expand. If stage conditions are unmet, revise scope, gather further evidence or pause.
Outputs: validation records, stage review and resource-adjustment recommendations.
MAKE THE REASONING REVIEWABLE
Make the reasoning open to review.
Record sources, reasoning, applicable conditions and recommended actions separately. The strength of a conclusion should match the strength of the evidence.
01 / Facts
Show where the evidence comes from
Record source dates, business definitions, collection methods and applicable scope. Where sources differ, retain the differences and verification tasks.
02 / Judgement
Explain the path from evidence to conclusion
State the assumptions, constraints and alternative explanations affecting the choice. Use scenarios or bounded validation to establish which changes in conditions would require a different conclusion.
03 / Action
Specify who does what next
Assign recommendations to owners, interfaces, resources and stage conditions. Define when to review, escalate or exit.
Dynamic capabilities, organisational ambidexterity, process intelligence, enterprise architecture and trustworthy AI offer different analytical perspectives. ZHICE combines these with the operating conditions of the energy sector to form working frameworks, then tests their applicability in specific engagements. Each methodology page includes research sources and notes on their application.
