STRATEGY

Strategy consulting.

Find direction. Make the choices that matter.

OUR PERSPECTIVE

Make uncertainty part of the decision. Turn strategic choices into resource commitments.

Energy strategy is moving beyond planning additional projects to choosing asset portfolios, market capabilities and technology pathways together. The payback period of long-lived assets does not match the pace of change in power prices, demand and technology costs; growth in installed capacity does not necessarily improve the quality of cash flow. ZHICE starts with the resources a business actually has, connecting industry scenarios, the business portfolio and capital allocation. We identify advantages worth investing in, capabilities that need strengthening and opportunities that warrant staged validation. Key assumptions, the sequence of actions and conditions for adjustment are explicit, so strategy can guide today's resource decisions and be updated when external conditions change.

THE DECISION CONTEXT

Understand the relationships.
Then choose the tools.

Energy strategy must reconcile long asset lives with short operating cycles. Price, demand absorption and cost assumptions that support a project at initiation may change during construction. Arrangements that reduce individual project risk may increase capital tied up or correlated exposure at group level. ZHICE starts with how value is created, translating industry trends into specific drivers of revenue, cost, capital and risk before considering entry, asset retention or resource allocation. The result is a set of strategic options management can compare and choose between.

ZHICE organises strategy as a sequence of traceable judgements: how external conditions are changing, which advantages the business can use, what each choice costs, and what evidence would justify adjustment. Industry research and modelling are combined with verification of business facts and cross-disciplinary discussion. Important conclusions retain their assumptions, evidence sources and accountable owners. Actions connect to budgets, talent and operating reviews, creating a shared basis for subsequent decisions and a clear route for revision.

THE ZHICE APPROACH

The ZHICE Scenario-led Strategy Method

Five stages connect understanding change, defining the playing field, choosing a portfolio, allocating resources and adapting. We first translate market developments into testable business assumptions, then compare portfolio options against resource constraints to make the trade-offs explicit. Highly uncertain opportunities call for staged commitments and conditional decisions; capabilities that retain value across scenarios warrant priority. Every initiative has an accountable owner, a resource source, evidence requirements and a review point. The objective extends beyond a forecast: it is to build the management capacity to recognise change, test choices and reallocate resources over time.

ZHICE / VALUE TO EXECUTIONFive stages. Evidence to move forward.
01

Sense change

Which changes could materially alter the sources of enterprise value?

02

Define the field

Where can the business credibly build an advantage?

03

Choose a portfolio

What are the benefits, costs and irreversible consequences of each option?

04

Allocate resources

How should capital, talent and organisation support the choices together?

05

Adapt

What evidence would justify changing the original judgement?

01

Secure conditions, then commitFor decisions with relatively strong evidence but commitments that are difficult to reverse. Verify contracts, access, resources and critical capabilities, and connect responsibilities across construction and operation.

02

Phase investment, limit exposureFor decisions combining substantial uncertainty with irreversible investment. Compare a smaller scope, phased construction and partnership, defining conditions for suspension or exit.

03

Execute standards and monitorFor decisions supported by clear evidence and scope to adjust. Use established processes without unnecessary repeat analysis, while retaining escalation and operating feedback.

04

Run bounded experimentsFor decisions needing validation where the cost of learning is controllable. Design experiments around critical assumptions and assess whether new information supports a further commercial decision.

OUR PRACTICE

Explore the critical questions.

Each practice examines diagnosis, solution design, implementation and delivery requirements in detail.

EVIDENCE & ACCEPTANCE

Make deliverables useful to decisions.

Go beyond document names to define purpose, evidence and verification. Agree the work scope against actual conditions at project initiation.

DECISION TOOL

Strategy: stage outputs and review requirements

Swipe to explore the complete table

Stage and decision taskRequired work productsParticipation and accountabilityConditions for progression
Sense change: Translate industry and market developments into specific strategic questions and define the research boundary.Assumption register, operating scenarios and transmission map, retaining facts, judgements and conditions requiring verification.Strategy frames the agenda; business and finance verify operating implications; management confirms the decisions in scope.Scenario differences support distinct choices. Critical variables and evidence gaps are clear, with owners assigned to resolve them.
Define the field: Establish where the firm has value-chain advantages and which capabilities it needs to strengthen or acquire.Competitive-position and capability-evidence maps, including options to build, partner, buy or defer entry.Business owners explain customer and delivery facts; specialists verify capability; strategy coordinates boundary recommendations.Priority directions have a competitive rationale, with routes to critical capabilities and partner dependencies confirmed.
Choose a portfolio: Compare portfolios under common scenarios and resource constraints, making priorities and trade-offs explicit.Portfolio alternatives and opportunity-cost rationale, preserving rejected or deferred options and triggers for reconsideration.Management chooses; finance checks capacity; businesses jointly verify synergies and risk relationships.Management understands resource costs and vulnerabilities. Unsecured synergies are not counted as benefits.
Allocate resources: Connect choices to investment, budgets, talent and systems in an executable sequence.Initiative briefs and resource plans covering interim outcomes, critical dependencies and conditions for further investment.Initiative owners are accountable for outcomes; resource teams confirm supply; participating functions specify delivery interfaces.Resource sources, owners and acceptance evidence are secured, with clear arrangements for resolving critical dependencies.
Adapt: Revise judgements from operating results and new evidence, separating external change, model omissions and execution variance.Assumption-to-result comparisons, reallocation decisions and follow-up records that preserve past judgements and reasons for revision.Executives lead reviews; business teams explain facts; finance and strategy assess effects on the overall portfolio.Review conclusions enter resource and task plans, with next-round observations and accountable owners defined.

WHAT THE WORK LEAVES BEHIND

Leave behind mechanisms that work.

01

Competitive position assessment

Growth directions have a defined customer need, a competitive rationale and a route to obtaining the required capabilities.

02

Portfolio options

Management understands the opportunity cost of each option and has agreed a clear order of priority.

03

Capital and capability roadmap

Priority initiatives have funding sources, accountable owners and verifiable interim outcomes.

04

Strategic monitoring dashboard

Reviews result in resource reallocation or changes to action, rather than situation reports alone.
